Why AI pilots stall before production — and how to ship one

The demo worked. Six months later it's still a demo. The five reasons AI projects get stuck, and the plan we use to get them live.

Building an impressive AI demo now takes days. Putting it in front of customers or staff, every day, safely, is a different job — and it's where most pilots stop. The reasons are rarely the model.

Five reasons pilots stall

  1. No definition of "good". Without a set of real examples and a score, nobody can say whether it's ready, so it never is.
  2. The data isn't ready. The demo used ten clean documents; production has ten thousand messy ones, with permissions.
  3. No owner for the workflow. AI changes how a team works. If no one owns that change, the tool sits unused.
  4. Risk is undefined. Legal and security can't approve what nobody has described — what it can access, what it can do, who checks it.
  5. Costs are a surprise. Per-request costs at real volume weren't modelled.

The plan that gets them live

  • Pick one workflow with a number attached — hours of support replies, documents processed per day.
  • Build an evaluation set first: 50–200 real cases with the right answer. Re-run it on every change.
  • Keep a person in the loop for anything that affects customers or money, and log every AI action.
  • Ship to a small group, measure for two weeks, then widen.
  • Model the cost at 10× today's volume and pick models per task — a small fast model often handles most of it.

Done this way, a first production AI feature is usually weeks of work, not quarters — and the evaluation set keeps paying off every time models improve.
